What Is a Gemba Walk?

A gemba walk is a structured visit to where work actually happens, the production line, the lab, the packing hall, where a manager observes the process directly, talks to the people doing it, and finds problems that never reach a report. The term comes from lean manufacturing: gemba (現場) is Japanese for “the real place,” the point where value is created.

The purpose is to understand the work, not to inspect the people doing it. A KPI can tell a manager that a line is underperforming, but only the floor explains why. Walking the process surfaces the waiting, the workarounds, and the small frustrations that reports flatten out. A good walk looks at how the work is actually done against the standard, where operators wait or hunt for tools, the safety risks and near misses that never get logged, and what the people doing the job would change if they could. Picking one theme per walk, such as changeovers or housekeeping, keeps it sharp.

It helps to separate a gemba walk from an audit. A 5S audit scores an area against a fixed standard and produces a number; a gemba walk is open-ended and produces understanding. It also isn’t a gemba board: the walk is the activity, and the board is where the issues it raises get tracked and owned.

Where gemba walks fail is almost always the follow-up. Observations get scribbled on a clipboard, the walk drifts into box-ticking, and the same issues return because nothing was assigned or checked. A walk earns its place only when every observation becomes an action with an owner and a due date, and when a structured checklist keeps each walk consistent enough to trend over time.
